It is good advice to always bring your superiors along, and never surprise them with bad news. Say what you will do and do what you say! Package good news into “sound bites”. Stop using words like; But, I can’t, If only, Maybe, I’m afraid and turn them into the more affirmative; And, I can, I will, Absolutely, I’m confident etc. Always be pro-active with a bias to action when you deliver bad news; “The sales are weaker than expected this month, AND the team is already working on a recovery plan.”
